The four-step coaching funnel
| Step | Job | What it needs |
|---|---|---|
| 1. Video | Attract the right person | A topic your client searches before hiring a coach |
| 2. Free resource | Capture and pre-qualify | A self-assessment or worksheet (ideas) |
| 3. Nurture emails | Build trust | 3–5 helpful emails with a story and a gentle invite |
| 4. Call or application | Convert | One clear booking or application link |
Should you use an application instead of a booking link?
For higher-priced coaching, an application (five or six short questions) often works better than open booking. It filters out people who aren't ready and signals that your time is valuable. For lower-priced offers, a simple booking link is fine.
What should the nurture emails say?
- Deliver the resource and introduce yourself.
- A story about a common mistake and how to avoid it.
- Answer a question prospects ask on calls.
- A short case-style example, with no invented results.
- A warm invitation to book or apply.
The general template is in welcome email for new subscribers.
Where do coaching funnels usually leak?
Most often at step 1 to 2: good videos with no clear offer. Second most common: no emails at all, so the first contact is a sales call. See YouTube sales funnels for fixes.
Example
Worked example: a health coach's funnel, step by step
| Stage | What the viewer sees | What the coach sets up |
|---|---|---|
| 1. Video | "Why you're always hungry at 3 p.m. (and the 2-minute fix)" | A helpful video answering one common question |
| 2. Offer | Mention of a free "3-Day Meal Prep Starter" | QR code on screen, link in the description's first line |
| 3. Sign-up page | Headline, two benefits, name and email | One-page form in her email service |
| 4. Welcome emails | Starter delivered, then a story, then an FAQ | A three-email automation |
| 5. Invitation | "Book a free 20-minute call" | A booking link with a few screening questions |
| 6. Call | A friendly conversation about goals | A simple script: listen, recommend, explain options |
Every step has one job: move the right person to the next step. Nothing more.
How to know which step is leaking
Track four numbers each month:
- Views on videos that mention the offer.
- Sign-ups to the free offer.
- Calls booked from email.
- Clients from calls.
If you have views but few sign-ups, improve the offer or how you mention it. If you have sign-ups but no calls, improve the emails. If you have calls but no clients, improve the call or make sure you're attracting the right people. Fix the weakest step first.
Watch out
Mistakes that break coaching funnels
- Sending viewers straight to a sales page. Most aren't ready. Give them a free step first.
- Too many choices. One video, one offer, one call to action.
- Skipping the screening questions on the booking form, which fills your calendar with poor fits.
- Long gaps. If someone signs up and hears nothing for a week, they forget you. Your welcome email should arrive in minutes.
- Hard-selling on the call. People who feel pressured often cancel later. Help them decide.
A one-day setup checklist
- Pick one problem and one free offer
- Record one video about that problem
- Build the sign-up page and welcome emails
- Add a booking link with three screening questions
- Test the whole path yourself with a personal email address

A principle I keep coming back to
"Your video's like a little webinar or a little infomercial." (Dave)
Inform, intrigue, and invite to the next step.
AI shortcut
How can AI speed this up?
AI tools and plans checked October 18, 2026. They change often, so confirm on each tool's own page. No affiliate links.
- Map it. Ask ChatGPT to outline video, free offer, welcome emails and booking call for your niche.
- Emails. Draft the welcome sequence with AWeber's AI Writing Assistant or Claude.
Tools mentioned:
- ChatGPT: free plan, Go ($8 a month in the US) and Plus ($20 a month).
- Claude: free plan, Pro at $20 a month.
- AWeber's AI Writing Assistant: built into AWeber's message and landing-page editor (currently labeled beta), plus a Newsletter Assistant.
AI is great for first drafts. Always edit the result so it sounds like you and is accurate for your business.
Key takeaways
- Four steps: video, free resource, nurture emails, discovery call or application.
- An application step protects your calendar and attracts serious clients.
- Nurture emails do the trust-building that a cold call can't.
- Fix the weakest step first.
